From 0 to 10,000 SKUs: A Beauty Brand's PIM Story

There is a specific kind of madness that hits beauty brands when they scale: a product that comes in 6 shades, 3 formulations, and 4 pack sizes is not one product β€” it is 72 separate things that all need to be photographed, described, categorised, and kept in stock. Priya learned this the hard way.

Customer StoryBeautyPIMB2BCatalogue Management

Priya found the breaking point at 3 AM during a product launch. The new lipstick range β€” fourteen shades, two formulations (matte and satin), available in individual and set formats β€” had launched at midnight. By 3 AM, four of the shade variants were overselling because the inventory sync between the warehouse system and the storefront had broken. Customers had ordered shades that didn't exist in stock. The refund emails were already piling up.

She sat at her laptop and thought: this problem will not fix itself. It will get worse every time we launch something new.

She was right.

What 10,000 SKUs Actually Means

Most people hear "10,000 SKUs" and think: lots of products. The reality is more specific. 10,000 SKUs means 10,000 separate inventory units, each needing its own barcode, its own stock level, its own reorder trigger, its own product photography, its own SEO-optimised description, its own GST classification, its own weight and dimension for shipping calculations.

Multiply that by wholesale pricing (which might differ from retail by SKU, by client tier, or by order quantity), and you have a complexity problem that no spreadsheet can hold.

The Product Information Management system β€” PIM β€” was the solution. Not just a better spreadsheet, but a structured data architecture that treated products as objects with attributes, relationships, and rules.

The Migration: Six Weeks of Honest Work

The PIM migration took six weeks. Priya is honest about the fact that it was not easy. Her team had to make decisions they had been avoiding: standardising shade naming conventions, deciding how to handle product bundles (as parent products or as separate SKUs), building the attribute taxonomy from scratch.

But those six weeks of structured decision-making eliminated years of ongoing confusion. After the migration, a new product could be added to the catalogue β€” with all variants, all attributes, all pricing tiers, all warehouse locations β€” in under thirty minutes. Before, the same process took two days and four different people.

  • 10,000+ SKUs fully migrated and structured in six weeks
  • New product time-to-live reduced from 2 days to 30 minutes
  • Zero oversell events in the eight months since migration
  • B2B wholesale portal launched within three months of PIM completion

B2B Was Waiting on the Other Side

Once the product data was clean and structured, B2B wholesale became straightforward. Nuance by Priya had always had interest from salon chains and beauty retailers β€” but managing wholesale orders manually, with separate pricing lists and manual invoice generation, had made it not worth the operational overhead.

The B2B portal let wholesale clients log in, see their negotiated pricing (automatically applied based on their account tier), place purchase orders with minimum quantity enforcement, and receive GST-compliant invoices instantly. Onboarding a new wholesale client went from a two-week process to a two-hour configuration.

Within three months of launching the B2B portal, wholesale represented 28% of total revenue. It had been 4% the year before.

The Attribute That Changed Everything

During the PIM buildout, someone on the team suggested adding a skin undertone compatibility attribute to every foundation and concealer SKU. It seemed like extra work. They did it anyway.

Six months later, the site's shade-matching tool β€” built on that attribute data β€” was the highest-converting feature on the entire website. Customers who used the tool converted at 11.3%. The site average was 2.8%.

Clean product data doesn't just make operations easier. It creates experiences that drive sales.

What Priya Would Tell Her 2022 Self

"Do the PIM work before you think you need it. The catalogue complexity arrives faster than you expect, and untangling it later costs ten times more than building it right the first time."

The 3 AM product launch crisis was the last one. Not because launches got less complex β€” they got more so. But because the infrastructure underneath them finally matched the ambition above them.
