How to Build a Commerce Team That Scales With Your Revenue

The first hire that saves you isn't always the hire you think you need β€” and most commerce founders make the same hiring mistakes in the same order, at the same revenue milestones.

At β‚Ή50 lakh ARR, you're doing everything. Buying, marketing, customer service, packing, accounting. You survive on adrenaline and sleep deprivation. At β‚Ή1 crore, you hire someone β€” usually whoever you trust most, regardless of the gap they're actually filling. At β‚Ή3 crore, you have a team but nobody has clear ownership of anything. At β‚Ή5 crore, the cracks become structural.

Most commerce founders get here and feel like they're bad at management. They're not. They built a team reactively instead of architecturally. Here's how to do it differently.

0 to β‚Ή1 Crore: The Platform Is Your Team

At this stage, your leverage is automation, not headcount. Every rupee you spend on a tool that eliminates a manual task is worth more than a hire that does that task manually. Priority investments at this stage:

  • Automated order processing β€” no manual order entry, no manual status updates
  • Automated GST calculation and invoice generation β€” don't pay an accountant to do what software can do

The profile you're looking for isn't glamorous: someone who is meticulous, process-oriented, and comfortable in spreadsheets and platform dashboards. Not a visionary. A doer.

Your second hire at this stage should be a customer experience lead β€” the person who handles post-purchase relationships, manages returns, and turns complaints into loyalty. This role generates revenue through retention, even though it looks like a cost centre.

β‚Ή3 to β‚Ή7 Crore: Marketing Becomes a Function

Up to β‚Ή3 crore, you should be doing your own marketing. You know your customer better than anyone you could hire at this stage. Above β‚Ή3 crore, you need someone who can systematise what you've discovered β€” running campaigns at scale, building customer segments, managing agency relationships.

Hire a marketing operator, not a creative director. You need someone who can read cohort data and translate it into campaign decisions.
