The Annual Commerce Review: Questions Every Founder Should Ask

Most founders review their business when something breaks β€” not before. The annual review is how you find the slow leaks before they become floods.

I once asked a founder to walk me through how she used her platform. She showed me order management, inventory tracking, and the report she sent to her investor every month. Then I asked about customer segmentation. Blank look. Loyalty programme? Hadn't set it up. Abandoned cart automation? Running, but hadn't been touched in 14 months. Supplier payment tracking? Still done in Excel.

She was paying for a platform that could do all of these things. She was using about 30% of it. The gap between what she was paying for and what she was getting wasn't a platform failure β€” it was a review failure. Nobody had ever sat with her and asked: are you getting everything available to you?

This is the annual commerce review. It takes three hours. It's worth more than most three-hour meetings you'll have this year.

Section 1: Platform Usage Audit

  • If your top supplier raised prices by 15%, how long could you absorb it before raising prices yourself?
  • If your busiest marketplace banned your account (wrongly or rightly), what percentage of revenue would disappear immediately?
  • If your ops lead left next week, who could run fulfilment?
  • If your GST filings were audited today, how confident are you in the accuracy of the last four quarters?

None of these are meant to cause panic. They're meant to identify single points of failure that you can address when you have time, not when you're in crisis.

Section 3: Growth Leverage Review

What are you doing that's working, and are you doing enough of it?

  • Which acquisition channel has the best LTV:CAC ratio? Are you over-indexed there?
  • Which product category has the best repeat purchase rate? Are you promoting it to new customers?
  • Which customer segment has the highest NPS? Are you asking them for referrals?
  • Which geographic market is growing fastest? Are you investing in it proportionally?

The growth review isn't about doing more things. It's about doing more of the right things.

Section 4: The Team and Platform Alignment Check

Is every person on your team using the platform effectively for their function? Common gaps:

  • Finance team still exporting to Excel instead of using built-in reconciliation
  • Marketing team not using cohort data for campaign targeting
  • Ops team not using automated reorder points
  • Customer service team not using the shared customer history view

Platform power compounds when every team member is using it well. Platform investment is wasted when half your team is working around it.

The Uncomfortable Questions

End with the three questions every founder needs to answer honestly once a year:

  1. If you were a new entrant in your category today, what would you do differently? (If the answer is "a lot," you have strategic work to do.)
  2. What does your best customer know about your product that your worst customer doesn't? (This tells you what to communicate more.)
  3. If you had to cut 30% of your product range tomorrow, what would you keep? (This tells you where your real value is.)

The annual review is where you trade busyness for clarity. Three hours of honest reflection will produce better decisions than three months of reactive management.
